Coimbatore Junction: a city guide with no ad budget, built entirely on search

Coimbatore Junction answers the questions residents type at ten at night: which ward am I in, when does the 111 bus run, what does a master health check-up cost, is the concert still on. It has never run an advertisement or bought a link. Search is the entire acquisition channel, which is exactly why we use it to test what the method can do without a budget attached.

The problem

Why a city guide is a hard SEO problem

Local information looks easy to rank for until you try. The queries are specific, the competition is government portals and news sites with far more authority, and the answers go stale.

The work

What the work consists of

The same method we sell, applied without a client's constraints: query-first content, one page per real question, and maintenance treated as part of the job rather than an afterthought.

  1. One page per question people actually ask

    Pages are commissioned from search demand, not from a content calendar. If nobody is looking for it, it does not get written, however interesting it is.

    • Ward lists, bus timings and route pages, built to be scanned rather than read
    • Government office pages carrying the address, the hours and what to bring
    • Hospital and diagnostic pricing pages, which are the queries with the highest intent and the worst existing answers
    • Event pages for the city's concerts and festivals, published before the demand arrives rather than after
    • First-hand detail throughout, written by a resident, because that is the one thing a national aggregator cannot copy
  2. Structure built for the shape of the query

    Local queries are answered in a table, a list or a single line, so the page is built around that answer rather than burying it under prose.

    • The answer above the fold, then the context, then the related questions
    • Tables and lists in real markup, so both a reader and a machine can parse them
    • Internal links between the questions somebody asks in sequence, such as a route and its timings
    • Schema on the entities that have it, including events, places and organisations
    • Mobile first in the literal sense: eight in ten visitors arrive on a phone
  3. Maintenance as a scheduled activity

    Freshness is not a trick here, it is the product. A timing page that is wrong is worse than no page, so revision is planned rather than reactive.

    • Seasonal pages revised before their season, not during it
    • Price and timing pages checked against the source rather than against the last version
    • Dead events retired or updated to the current year rather than left to rot
    • Pages that never earned a position removed, so the site is not carrying dead weight

Six full months, rising from 3,848 to 8,659. This is the metric we expect to matter most over the next few years: being the source an assistant quotes is a different job from being the tenth blue link, and a well-structured answer page wins it more often than an authoritative domain does.

The shape matters more than any single number. 833 of 1,000 queries sit on the first page, and almost nothing is stranded past position 20, which is what a site looks like when pages are commissioned from demand rather than guessed at.
